What psychological safety training for managers should change

A long table with one chair pulled out, a faceted shield woven into the surface, and a small circle of silhouettes

A people lead can send a team off to talk about candour and still leave the weekly meeting untouched. The person who runs that meeting stays in another room. People try a braver sentence with each other, then go back to the response they have always watched.

If you are about to pay for a day aimed at managers, or at a leadership team, read who stays for the practice. A famous study on the first slide will not supply the reply the group is waiting for. The person with the most status has to give it, on a disagreement that is already live.

The climate the leader sets

McKinsey's research on psychological safety and leadership development treats a positive team climate as the strongest driver of psychological safety. Team leaders set that climate through their own actions. Asking for views and weighing them promotes safety. So does concern for people as individuals. Command and control behaviour works against it.

The same research finds that challenging a team only raises psychological safety once that climate is already there. Without the foundation, the push has no significant effect. If an agenda jumps to stretch goals and never practises how the leader asks, listens and responds, you have skipped the part that makes the challenge usable.

Who belongs in the booking

Our psychological safety workshop is built for the people who set the tone. Team leaders and managers are the first audience. A leadership group can take a session of its own when you want one standard across teams. An intact team is still the better room when you can only book one, because the shared belief lives with the people who have to work together on Monday. The questions to ask before you lock any of those rooms are in what to ask before a psychological safety workshop. What the intact-team day should change is in a psychological safety workshop for an intact team.

A half day can try the language. A full day uses it on a conversation the group is already avoiding. In person, the room hears the reply as it happens. Remote works when the group is split, if the senior person stays present. Both fail when that person is optional.

What the manager practises

Three moves have to show up in the manager's own mouth. Set the stage for the work and the standard. Invite the disagreement, the question and the half-formed thought. Respond so the standard holds and the next comment still comes. People leave with language for dissent, for a miss and for a bar that still holds.

High safety with low standards turns into comfort. The room stays pleasant and the hard news stays out. Pair the invitation with the standard. A challenge with no climate behind it lands as pressure.

A leadership team is a different room

The same findings say this scales only when the most senior leaders show the behaviour they want from every manager under them. Employees who say their organisation invests substantially in developing leaders are 64 percent more likely to rate those senior leaders as more inclusive. The effect depends on the skills covered. Open dialogue, working a disagreement through in the room, sits among the skills most tied to the behaviour that helps.

A leadership-team booking earns its cost when that group practises the reply their managers will copy. A value on a slide will not do it. When the quiet is about a new tool, the adoption argument is in psychological safety and AI adoption.

What to ask before you pay

  1. Will the managers, or the leadership team, stay in the room for the practice?
  2. Which live disagreement will they respond to before they leave?
  3. Is the agenda about asking, listening and working through tension?
  4. What will look different in the next meeting this group already runs?

If the last answer is a better survey score, you have bought a talk. Ask it on the call, while changing supplier is still cheap. If you want the manager day or the leadership-team day, tell me which group, which meeting they already share, and the disagreement they keep parking. We will shape the session around that meeting.
